Scaling Entrepreneurship Program through Training & LMS
Background: A startup edtech company delivering innovation curriculum partnered with school districts, after-school programs, and entrepreneurship competitions to reach students nationwide. While the program was originally delivered through live, facilitator-led sessions, scaling was difficult due to a limited number of facilitators. The company decided to adapt its curriculum for asynchronous delivery via an LMS, while equipping external facilitators to implement the curriculum.
Challenge:
The company’s entrepreneurship program was facilitated synchronously by a single facilitator across two school districts.
While demand was growing, scaling the program required hiring and onboarding additional facilitators — a time- and cost-intensive process.
To expand partnerships and reach more students without increasing instructional headcount, the company needed a scalable, blended learning model that preserved program quality while empowering partner organizations to deliver it themselves.

My Role:
Design and launch of the Train-the-Trainer (TTT) program and asynchronous learning ecosystem, integrating the company’s curriculum into an LMS while equipping partner facilitators to facilitate the program and curriculum themselves.
Led empathy interviews with educators to identify traits of effective training.
Mapped facilitator skill needs with the product team.

The Process
1. Discovery & Research
I began by conducting empathy interviews with educators and facilitators to identify the hallmarks of effective training programs. Collaborating with the product team, I defined the core facilitator competencies required for effective curriculum delivery. To ensure feasibility, I also mapped the program’s instructional needs against budget constraints and existing technology capacity, establishing a realistic foundation for design.
2. Program Design
Using instructional design frameworks such as ADDIE, SAM, and UDL, I developed a comprehensive Train-the-Trainer (TTT) curriculum. The beta version modules were built and uploaded to the organization’s existing LMS, giving facilitators early access for piloting. The modules were intentionally designed to help facilitators integrate the entrepreneurship curriculum into their own teaching practice. I scripted and storyboarded instructional videos, partnering with a media production team to ensure high-quality recordings complete with captions and in-video navigation for ease of use.
3. Iteration & Testing
For the beta version, I conducted ride-along testing and distributed facilitator questionnaires to gather real-time feedback. The resulting insights informed key updates for Version 1, including restructuring lessons to reduce total completion time from 13 to 8–10 hours, replacing low-impact content with higher-value lessons, and adopting action-oriented titles. Videos were re-recorded with captions, simplified navigation, and removed non-essential elements. Additional resources were introduced, such as a new resource page, automated badge system, and guidance on using AI coaching tools. UDL principles were applied to enhance accessibility, navigation, and visual consistency with branding.
4. Implementation & Enablement
For Version 1, I migrated the updated curriculum to a new LMS platform to improve scalability, learner experience, and administrative capabilities. I also designed and delivered live onboarding sessions for site coordinators and instructional staff to ensure smooth adoption. Additionally, I developed a standard operating procedure (SOP) for onboarding new districts into the TTT program. To support ongoing facilitator success, I researched, selected, and implemented a support software solution, including the setup of an AI-powered chatbot to provide real-time assistance.
Impact
The program’s reach was scaled from 500 to 4,500 learners, enabling simultaneous delivery across multiple sites without the need for additional full-time facilitators. From the Beta to Version 1, facilitator satisfaction increased by 28%, driven by streamlined content, flexible delivery formats, and responsive design informed by user feedback. Train-the-Trainer (TTT) completion time was reduced by 23% while enhancing content relevance and improving facilitator readiness. Additionally, a repeatable onboarding process was established, supporting rapid expansion into new partnerships.
Key Deliverables
The initiative produced a comprehensive Train-the-Trainer curriculum and facilitator guide, along with an 8–10 hour LMS course featuring interactive modules and supplemental videos. A resource library and automated badge system were developed to reinforce learning and track progress. Finally, a standardized operating procedure (SOP) for district onboarding was created to ensure consistent and efficient implementation.
